Brakes go, stop....WHY???

Hey guys,
I recently replaced my right rear axle...which in turn damaged and required the replacement of the same Hub seal....
in doing so Ive done something to the brakes and cant work out what the issue is.
when taking off the hub seal, the rear brake cylinder fell apart, but all went back together ok and is not leaking.
But now air is getting into the brake line somewhere.
the pedal on first depression goes to the floor, second depression half way, third depression, solid..
Ive driven it and when i pump it up and go on the brakes hard, they grab on and after a couple of quick pumps will release.
Has anyone had a similar problem, or any suggestions why or what to check...im a bit lost...

More info please. What sort of Landy?
When you say rear axle do you mean changed the whole assembly or just the halfshaft?
Did you open the flexible hose?
Have you bled all wheels, particularly the wheel on the oposite side of the cylinder with the problem?
Was it a pressure bleed? How did you do it (hose and bottle on nipple)?

its a 2A. 109"
just halfshaft
flexible hose has not been opened
all wheels were bled starting from the furthest (rear left) to the closest (front Right) using a hose and bottle on the nipple with fluid in to watch the bubbles. can get each one to bleed so no more air, but pedal still goes to floor, when start again, lots of air in lines....

if youve put the shoes back on back to front or inserted the pistons the wrong way they can jam. As for the number of pumps to get them up you've either upset the snails and need to re-adjust the brakes or you have the shoes in the wrong way and they arent engaging the snails.
