1994 TDI Discos were equipped with a 63mm alternator pulley.
May be yours is now equiped with a new alternator with a 50mm pulley as is standard in 1996-1999 TDI's

    ???

hi cheers for your comment but mine is a 3.9l petrol, it was working fine and then just changed, so upon engine idle it's around 1700-1800rpm. I haven't done any work to the alternator either.

Sound like it could be the Air Flow Meter.
We had a car in the work shop today with a similar problem and we found out it was the Air Flow Meter.
