Not all that big, just a bit fiddly (wiring differences, fuel line differences, that sort of thing).
This of course assumes replacing it with the diesel that would have been fitted if it were diesel from new. Anything else is a whole new ball game.
And this is where your problem comes in. 2.25l diesels in good condition are not that common, and overhauling one is likely to be costly. And when you have done that, you end up with an engine that is heavier, lower power, and a lot noisier than the petrol one, having spent more money than you will save in fuel over a lifetime.
Quite a few years ago I got a late model diesel S3 with the idea of re-engining my 2a, but after realising this problem, I am still driving round behind the petrol engine.

While that would be an interesting conversion, I suspect it would turn out to be a really major project - remember that to fit that engine in the Defender required a new bonnet design and a change to the position of the engine axis!

Totally agree , just thinking out loud :-)) . I think it's in great condition and wouldn't merit being turned into a Frankenstein.
