When this happened to me I found it was the linkage bolt at the top nearest the shifter. It had come loose (very small nyloc nut) and even though the lever would move through its full distance the loose bolt would gobble up a small amount of travel up the top that translated to a substantial loss of travel down at the diff lock linkage.
I recall that I peeled back the rubber boot in the cab and with a bit of deft tool work nipped it up and prob solved.
